Aaron recently joined Coffee Nº5 for a conversation that comes up often in our work at Izba, usually after something has already gone wrong.
The question on the table was simple: Is supply chain sexy?
But what the conversation actually unpacked was something more practical: how supply chain decisions quietly determine cash flow, control, and whether a business can really scale.
Here’s what Aaron spent time talking about and why it matters.
Supply Chain Is Where Ambition Meets the Physical World
Aaron described supply chain as the point where ideas turn into reality.
It’s not just purchasing or logistics. It’s the full system that determines:
- how much inventory you order
- where and how it’s made
- how it moves, gets stored, and reaches customers
- whether quality holds as volume grows
For most product businesses, supply chain-related costs sit right alongside marketing as the biggest line items. Yet it’s often treated as something to “figure out later.”
That delay is usually what creates the problems.
Businesses Don’t Die From Bad Ideas, They Run Out of Cash
One of Aaron’s core points was about cash flow, not fundraising.
Five or ten years ago, businesses could survive on growth stories. Today, they can’t. Unit economics and cash cycles matter from day one.
Aaron talked about focusing on:
- being profitable earlier
- understanding contribution margin clearly
- knowing when cash goes out versus when it comes back in
Before raising equity, there are often operational levers to pull, especially payment terms with suppliers—that can materially improve cash flow without giving up ownership.
Supplier Negotiation Is About Being a Good Partner
Negotiation came up often, but not in the aggressive sense founders sometimes expect.
Aaron emphasized that better terms come from trust:
- paying exactly when you say you will
- being clear across cultures
- using real contracts, not assumptions
- sharing forecasts so suppliers can plan
When disruptions hit, tariffs, COVID, geopolitical shifts, the brands that fare better are the ones suppliers want to support. That relationship has to be built long before it’s needed.
Flexibility Beats Optimization When You’re Scaling
Another theme Aaron returned to was flexibility.
Supply chain isn’t about predicting the future. It’s about designing systems that can handle change.
That can mean:
- dual sourcing across regions
- balancing low-cost production with faster, more reactive options
- intentionally avoiding overbuilding inventory
- choosing systems that fit the current stage of the business, not the end-state vision
The supply chain that works at product-market fit is not the one that works at scale. And neither is the one buyers want to see at exit.
Packaging Is a Bigger Cost Than Most Teams Expect
Aaron also talked about packaging—an area many brands underestimate.
Packaging decisions affect:
- freight costs
- storage costs
- dimensional weight
- pallet efficiency
- fulfillment and parcel rates
It’s often the thing customers interact with for seconds, but it can quietly drive a large portion of landed cost if it’s not designed intentionally.
The Real Role of Supply Chain: Trade-Offs
One of the most grounded points Aaron made was that supply chain exists to clarify trade-offs.
Every decision opens some doors and closes others.
Good operators don’t chase perfect answers, they choose paths that preserve options.
When costs rise or conditions change, the work becomes structured:
- reassessing production locations
- renegotiating rates
- redesigning packaging
- automating low-value work
These aren’t abstract ideas. They’re practical decisions that determine whether a business stays in control.
